Big Rock Executive Coaching for Principal Managers: Develop Transformational Leadership
OVERVIEW
The BRES Principal Manager Development Program provides a structured, data-driven approach for developing highly impactful Principal Managers. By focusing on data analysis, strategic decision-making, and effective coaching and follow-up, the job-embedded program empowers Principal Managers to drive transformational change across their cohort of schools while simultaneously engaging in authentic professional learning that builds expertise for the long-term, allowing for increased efficiency, engagement, and impact.
The BRES team employs, and frames the program and its outcomes, on a Principal Manager Rubric for clear, measurable tracking of progress, fostering transparency and continuous improvement, combining one-on-one coaching with on-site learning experiences.

CORE COMPONENTS
- Initial onboarding professional learning on all relevant Big Rocks for all schools within the Principal Manager’s purview
- Access to a customized data dashboard
- ½-day weekly 1:1 coaching session throughout the school year
- Additional on-site coaching at selected schools within the cohort, allowing for a gradual release model of professional learning on effective coaching and performance management of school leaders
- Principal Managers are invited and encouraged to attend all BRES coaching sessions at the selected school site, as desired
DETAILS
At the onset of the partnership, BRES coaches will collaborate with each Principal Manager and relevant stakeholders to identify campuses that will receive intensive support through the campus-based BRES coaching program (Program 1). Each Principal Manager must select at least one campus to serve as an exemplar lab school for demonstration of coaching techniques and utilization of the above referenced Principal Manager Rubric.
Onboarding Professional Development:
- Through structured Professional Development sessions, Principal Managers will receive formal professional learning on all Big Rocks relevant to their selected school sites. Principal Managers and leaders will engage in collaborative practice with colleagues to master the content and receive feedback from BRES coaches.
- 100% of schools under the Principal Manager’s supervision will have access to this onboarding opportunity.
1:1 Coaching Sessions
Through individualized ½-day weekly coaching sessions, BRES coaches will provide one-on-one targeted, data-driven guidance across all campuses within the Principal Manager’s purview. This will include tailored additional learning, modeling, and coaching based on specific needs. Coaches will utilize a customized BRES PM Data Dashboard to track critical lead and lag measures, helping to identify and co-plan high-leverage coaching opportunities across the cohort.
The Principal Manager will leverage the Principal Manager Rubric to inform coaching and performance management of school leaders. Its four components and steps are outlined below:
- Component One | Data Dashboard: Focuses on effectively using data to inform instructional decisions. Principal Managers will:
- Collect and analyze data, utilizing leading and lagging indicators to track progress against goals, including metrics like student attendance and assessment results.
- Establish data tracking frequencies to ensure consistent monitoring (weekly, monthly, etc.).
- Interpret data trends to articulate their implications for instructional practices and generate clear, data-based statements reflecting findings.
- Component Two | Data-Based Decision Making: Focuses on leveraging data for strategic planning. Principal Managers will:
- Analyze data regularly, with the frequency of analysis serving as a key performance indicator.
- Identify outcomes based on the data analysis, including strengths and areas for improvement.
- Implement and follow up on actionable steps derived from insights.
- Component Three | Principal Manager Actions: Emphasizes effective coaching and leadership practices, often incorporating additional coaching sessions at the selected school site(s). Principal Managers will:
- Utilize BRES rubrics for guiding observations and feedback.
- Execute high-leverage coaching actions aligned with the BRES Effective Coaching Framework, such as teaching, observing, debriefing, and co-planning with principals.
- Observe BRES coaches at participating school site and participate in real-time intentional discussions (BRES Meta Moments) with BRES coaches on coaching strategies during sessions.
- Engage in co-coaching experiences during which BRES coaches and Principal Managers will visit school sites together, utilizing the BRES Co-Coaching Model, with prior planning meetings to outline coaching sessions and debriefing opportunities for feedback.
- Take the lead in leader coaching with real-time support from BRES coaches, focusing on developing confidence to apply learned skills at new school sites in subsequent years through the distributive leadership approach.
- Component Four | Follow-up & Monitoring: Concentrates on accountability and continuous improvement. Principal Managers will:
- Create regular summary emails detailing coaching actions sent to principals.
- Plan action step follow-ups, including campus visits, artifact reviews, and feedback sessions to monitor progress.
- Ensure of timely planning and completion of follow-up actions.
The program unfolds in three phases:
Phase 1:
Instructional Model
Observation of BRES coaches working with school leadership teams, followed by debriefs to reinforce learning.
Phase 2:
Collaborative Practice
Collaborative coaching sessions with BRES coaches.
Phase 3:
Independent Practice
Independent coaching by the Principal Manager with real-time BRES feedback and support.
In addition to the phased, job-embedded supports, through independent or cohort-based sessions, Principal Managers will review data, co-plan, and receive targeted professional development from a BRES coach, focusing on their individual growth and development.
This program ensures that learning is contextual and relevant, leveraging critical adult learning principles to maximize effectiveness.
